I build my kingdom by expanding into heathens lands.

My vassals managed to convert vast majority of their land to our religion practically in no time. Some of them did it on the first year of the conquest.

I on the other hand converted only 2 provinces in 200 years with priests (learning 20+) working in provinces directly.

Am I extremely unlucky or there are some extreme penalties I do not know?

If you want to play it clean, then try to send your court chaplains to heathen provinces. Religion (like culture) tends to spread (except when your land is overseas or an exclave) through your demesne and through your vassals demesne, so once you convert one province, expect neighbouring provinces to catch up.

If you're desperate to convert them, then I can give an event code for cultural & religious conversion.

It helps when your inquisitive court chaplain is of the same culture as the county he is converting ... but it takes time anyway.

I can not convert 3 provinces which are surrounded by my religion provinces (thanks to vassals). One province is even my culture with my chaplains (20+) of the same culture sitting there and converting with no luck. They just get beaten from time to time for 200 years.

I am constantly at war though but I raise my levies only in desperate times. Does it affect?

It is purely a "random" %-chance.

Everyone of your vassals, every count or duke has a court and so a court chaplain on his own and they try to convert any of their owned countys to their religion.
Sometimes it happens fast and sometimes it takes ages. I doubt that vassals, culture or anything else has any effect on the probability.

@mnplastic:
Same (similar) story here. I cannot even dream about the speed of conversion that my vasals are pulling out.
On a few of occasions a successful crusade won me 3-4 duchies in one go. I kept one inside my demesne to spread the tech and possibly culture to my newly conquered corner of the map. As a rule, a few decades later the duchies I gave to my new loyal dukes were (mostly) Catholic, while my own clown of a Chaplain was still sweating on his second county (if not the first).
I'm as puzzled as you are...

I noticed lately that conversion chances with my own chaplain are horrible. Not the displayed once, but the actual event doesnt happen in a long time (actually never in my game). I just gave it up and put my chaplain to research cultural tech.

cba with that random crap. Vassals do it much better for some silly reason.

I'm as puzzled as you are...

Every individual duke and count has his own court chaplain. Even if each chaplain is mediocre, their combined efforts make conversion much faster. Additionally, I think there's an event for capitals that converts, and the more you distribute holdings, the more capitals there are...

That could be a good reason (capital) and an answer to my "bad luck". My game is 7 years before the end so I won't be able to test it but I will check next time.

Converting provinces is definitely a pain in the ass. On the subject of converting does culture change eventually?

Culture change and religion change are separate mechanics, though some events (such as the one that converts your capital province to your own culture, if different) do both. To have any chance of converting a province, the count, duke, and king must all have the same culture--it won't work if there's no king. (The count, duke, and king can be the same person, though. :p)
