Ok, so I recently got Photoshop, and I just can't resist the urge to go and edit some unit/uniform colours :)

However, my first tries have been rather unsuccesfull (the bitmap had changed it's colour just fine, but this effect was not visible in the game; there it just had the original colours)

and also, is there some way to somewhat automate this for the various 'variants' of one unit (stand, walk, fire etc.)

"actions" seem to be the way to do it, but I haven't quite figured that out yet

1) Create a new bmp for the palette (can be same content as any sprites you made). Be sure your palette is 256 colors with the first two reserved (green and red iirc) for your sprites and the palette bmp
2) Copy the file in Gfx/palette folder
3) Open all involved spr file(s) in Gfx/Map/Units with Notepad
4) replace orignal bmp file in palette = "<oldpalette>.bmp" with the name of the bmp created in step 1.

This should work.

I guess that should take care of the palette atleast.. but what are the "first two" / how do I see what the first two are.

..but how about "automation" of some sort, is that possible, or will I be resorting to one-by-one editing by hand?

The first two colors are the first indexes of the palette.
I don't know how you can visualize a palette in Photoshop. In Paintshop, for example, when you edit the palette of an existing EUII sprite bmp, you have a 16x16 grid, The "first two" (green and red normally) are in the upper left corner of the grid.
First index is for background (transparency) and 2nd is for shadows.

EDIT: btw, take a look at:
You will find many examples of already made sprites.

That's possible but you'll have to record a "template" first. :)
