1) You can try producing AA guns instead of AP, as they are already researched in 1936 and are enough to pierce early tanks
2) Annex baltic states instead of inviting them to faction, as their factories will be more of use to yuou than their armies
3) Annex Romania for factories
4) You need to get polish revanchism in order to be able to annex them before they can be guaranteed
5) If you annexed them, Turkey (and other unaligned countries in your vicinity) will probably join your faction
6) If you are into achievements, you can go for "never drop a crate"
7) You can also try annexing czehoslovakia

Problem with annexation is 10%WT threshold. In every game i've played that threshold was reached only after Japan declares war on China. And after that WT was skyrocketing by German annexing Austria and Czehoslovakia. It means that by the time i finish justification on Romania (1938, May 10th with historical AI), Romania is always guaranteed by UK.

As my division templates i always tried to go with 8-INF and 2-ART (+ENG).

My successful try as Poland, after two false starts, was by hitting Czechoslovakia early instead of Romania. This effectively denies the Reich a fair amount of strength, while giving you a better fighting position and nice defensive terrain in the Sudetenland. The war will probably start while Germany demands Sudetenland from you, but by this point they aren't fully done with their buildup and can get caught somewhat wrong-footed. Your borders are very close to Vienna this way, while also surrounding Silesia. Focus on taking the latter (surrounding some Germans if possible) early on to gains resources, factories and a shorter frontline. It's a very good state. Then hold on until they get into their inevitable two-front war. Check terrain carefully, some well-placed forts can make a large difference, as can a willingness to abandon undefensible border provinces.

An advantage of hitting Czechoslovakia is that they virtually never get guaranteed by the allies, presumably due to that being very detrimental to Germany's buildup.

Almost never is not the same as never. In my most recent Poland game (historical focus), I flipped Poland to fascist and started justifying on CZE. French guarantee came by return mail.

For starting production in singleplayer and multiplayer, I usually go

3x Inf weapons
1x towed AA
1x support quipment
4x Close Air Support

and then import 1 aluminum and ignore oil/rubber (the production malus isn't really noticeable, you start with 2 oil). The summary: don't neglect some air force. Air bombing is very valuable in the current meta of HOI4.

As for the looming war with Germany, Infantry+towed AA is perfectly fine for holding defensively. With level 2 or 3 forts along the rivers surrounding Warsaw, Lodz, & Krakow, nothing short of a huge amount of air superiority will dislodge you. Entrenchment generals & engineers & doctrines, 3 defensive/combat ministers, encryption bonuses, and AA preventing enemy air superiority maluses, + some unit experience will give you divisions with 700+ defensive stat. Your CAS will eat tank spearheads.

Also don't forget to snag construction tech 3 completed by mid 1937. The Polish focus tree has 2 industry research focuses unlike the generic. Stack with defensive focus, economy laws, and the industry minister to produce a military factory in just under a month. The 4th research slot can wait a bit. With a good industry plan, you can reach 50+ factories before war breaks out in 1939 and have some to spare for a small mechanized attack force to pincer where it counts. When research slots are tight, motorized rocket artillery is your best friend.

Why did you go fascist before justifying? Total waste of time, with a nation as flexible as Poland. Just pick up the Revanchism focus and go to war as a neutral. Poland probably does better not to pick an ideology early on - keep neutral and faction-free at least until the War breaks out. Only reason to do otherwise would be if the plan is to align with Germany, but OP stated we considered a Miedzymorze scenario.

Detection early on in the 1930s is very low. Most countries won't have the radar range or the full tree of air doctrines necessary to be a big threat to your defensive airforce. That said, having a lvl 1 radar station just behind your forts is not a bad idea for your own interceptors.

It is interesting idea, i will try it when lose my current game.

For starting production I went
3x Inf weapons
3x towed ART
1x support quipment
1x Close Air Support
1x Fighter

As my divisions, I'm currently using 8xINF, 2xART (+ENG) with superior firepower land doctrine. And now i'm planning to add 1 support AA.
I've took Romania and by the 25.07.1938 I have 58 factories. Right now I'm fabricating on Hungary and I hope they won't join Axis the moment i declare war on them.

My initial plan was to take Romania, cede Danzig to German, single-handedly win war against USSR and then backstab Germans with "Retake cores" cb.

And now i'm planning to add 1 support AA.

For land-based AA brigades, generally you want a lot of line battalions at once to shoot down planes in noticeable numbers (confirmed by experience and mentioned in a dev stream I believe). Not saying that having just 1 support AA is a bad idea, it will counter some effects of enemy air superiority & direct bombing, provide piercing & hard attack, and provide some token soft attack.

I generally make something like 10x inf, 3x towed line AA, 1x SP-HEAVY-AA + the typical support. On multiple fronts, 120 width / 24 = 5. When entrenched, the amount of enemy soft attack needed to overcome its defensive stat is hard to come by without sacrificing a lot of ORG, and a full battle of these divisions will shoot down a few dozen planes in a few days. SP-HAA is very cheap to produce relatively speaking and will force your enemy to build AT or else. Moreover, it will blunt most enemy armor attacks with its high hard attack. In multiplayer, I've seen 2000+ or so enemy planes shot down over a few months for the entire air region.

Caveat: that said, this division is purely defensive--only to be used with fallback lines in the battle planner--and poor on the attack. Something else is needed to go on the offensive, like the ART template you mentioned.

Edit: Medium-sp-aa is superior but its very costly in terms of research investment.

Fair enough about the OP, but if your goal is to grab a neighbor or two before the big war breaks out (which is what the post I was responding to discussed), Revanchism isn't that much help. Yes, it reduces POL's WT threshold for justifying war goals from 50% to 10% (and reduces justification time by 20%), but even the combination of Rhineland, an extended Ethiopian war, early conclusion of the SCW and announcement of the Anti-Comintern Pact just nudges WT to 8% and WT may not exceed 10% until the Japanese start their war in China, which usually happens in September 1937 and causes WT to zoom above 20%. If you then justify on CZE, WT jumps above 25% (usually) and France (usually) guarantees CZE. It's actually faster (if all this is your goal) to flip to fascism while also taking Revanchism -- not for the WT threshold reduction, but for the fabrication time reduction. If all goes right, you can justify on CZE and take it out before WT hits 25%, but that's the limit of what POL can plan on accomplishing before the guarantees start flying. (I mention taking out CZE early both because, as a democracy, it is the first in line to be guaranteed and it leaves the Baltic neighbors for POL's faction.)
