i don't think anyone ever starts any of the non 1936 starts except maybe the scenario's? This because the non 1936 have -as far as i know- never been updated with all the changes in the base game

Hey! It's not even 8 years yet. ;) The non-1936 starts got some changes when SF / FtM/TFH came out, but it was really inconsistent. No real pattern on what got fixed and what was ignored.

Anyway for a 1938 Soviet Start the standard 'multiple rounds of IC' is a bit less valid, you don't have quite as much time for it to compound up and feel the benefit. Indeed quite a few guides suggest stopping IC builds in 1938. This suggests that a tank heavy plan could be a bit tricky to support and so infantry+brigades is the way to go.

Part of the reason for stopping IC builds is that the payback time from start to break even is close to 4 years, depending on laws, ministers, and practical values and decay rates (note that the SU takes longer to pay back the costs than Germany does, although the SU has considerably more time to do so). Any IC you build in 1939 won't exceed the military production you could have achieved by NOT building it until around 1943, by which time you will most likely either have all but won or lost the war, if it hasn't already been played out to its conclusion. Most players would prefer more troops in 1941-42, rather than still being down a few divisions at that point.

IC Build is a good strategy for 1936, but i rarely used it. I just focused on techs for infantry and ART and AT. I ended up playing the '38 scenario. I followed the same strategy. Turned all of Europe, North Africa, and India red. Kicked the Japs off of mainland Asia then stopped. Just looking for new ways to play this awesome game to satisfy my OCD. hahahaha

I started in 1940 and really enjoyed it. You start with a decent sized armour but mostly out of date units. You also have terrible leadership (70% IIRC). The germans will attack in about a year and you have a really rough time of defending against them until you can stabilise in 1943-44. The game I played had the germans take leningrad and get a couple provinces away from Moscow before I finally started pushing back.

The only strange thing I noticed was the complete lack of heavy armour units and research

Yep you will have to redo the whole thing. I didn't micromanage too much and did ok. I ensured divisions weren't hooked up to army groups and setting the top level guys as logistic wizards and left it at that.
